How the traditional model works
The traditional approach to a residential or commercial construction project involves two separate, sequential contracts. You hire an architect or designer first. They produce drawings and specifications. You then take those drawings to the market, solicit bids from general contractors, and hire one — a second contract, with a different party, for a different scope of work.
This model has a long history and works well in the right circumstances. But it has a structural gap that creates most of the problems homeowners and developers run into in Toronto.
The gap is this: the architect designs without real-time cost data from the contractor who will actually build it. By the time drawings go out to bid, the design is largely locked in. When bids come back higher than expected — or when field conditions reveal something the drawings didn't account for — the client is caught between two parties who each have a different view of what went wrong. The architect says the drawings were correct. The contractor says they couldn't have known without seeing the site. Change orders multiply. Costs escalate beyond the original estimate. And the client, who has no direct leverage over either party on the other's work, is left absorbing the difference.
This is not a hypothetical. It is the most common pattern in Toronto residential renovations that go sideways. Not fraud, not incompetence — just the structural misalignment between two contracts that were never truly coordinated.
How design-build works
In a design-build arrangement, a single entity manages both design and construction under one contract. The specific form varies — some design-build firms employ in-house architects and designers; others work with a closely coordinated design partner — but the key is that design decisions are made with real construction cost data in the room from the start.
When a designer and a contractor are working as one team, the feedback loop is immediate. A design detail that would add significant cost or complexity gets flagged before it's drawn in full, not after drawings are issued for permit. Value engineering happens during design, not as a painful post-bid exercise. The timeline from initial concept to construction start is typically shorter because you're not running two sequential procurement processes.
Most importantly: accountability is clear. When something goes wrong — a field condition that required a design change, a cost that wasn't anticipated — there is one party responsible for the resolution. There's no gap between the designer and the contractor to fall into.

When the traditional approach is the right call
The traditional architect-plus-GC model earns its place in the right circumstances. If you have an established relationship with an architect whose work you know and trust, and you want that designer to be your independent advocate throughout the project, a separate GC engagement makes sense. The architect works for you — not for the builder — and that independence has real value when design intent needs defending during construction.
The traditional model also suits architecturally ambitious projects where you want a designer who isn't constrained by a particular contractor's cost structure or preferred methods. If the design is genuinely the point — an architecturally significant home, a complex adaptive reuse, a heritage property requiring specialist conservation design — you may want a design process that isn't filtered through construction economics from the start.
Large institutional projects are typically required to use the traditional model anyway, because public tendering rules mandate competitive bidding on construction separately from design. For private residential work, that constraint doesn't apply.
When design-build makes more sense
For most Toronto residential renovation and custom home projects, design-build offers a better client experience. The arguments for it are strongest when:
- Budget certainty matters from the start. If you have a firm budget and need the design to stay within it, a design-build team can hold that constraint through the entire design process. The alternative is designing to an architect's estimate and hoping bids come back on target — which, in the current Toronto construction market, they often don't.
- You don't have a strong preference for a specific architect. If you're open to who designs the project and simply want it well done, there's no reason to run two separate procurement processes.
- You want construction expertise to check design decisions before they're locked in. An experienced contractor knows which design choices are buildable at the quoted price and which will create cost problems in the field. Having that expertise in the room during design — rather than at bid — prevents the most common category of overrun.
- Managing two contracts is a burden you'd rather avoid. For most homeowners, coordinating a renovation is already a significant undertaking. Adding the complexity of managing a designer and a contractor who are separate businesses with separate contracts doubles the coordination work.
The Toronto renovation market in 2026 is particularly prone to budget surprises. Material costs and trade availability remain volatile. In this environment, locking in cost certainty earlier — which design-build enables — has more value than it did five years ago.
The question that matters most
If you're evaluating a design-build firm, there is one question that cuts through the marketing: Who is ultimately responsible when a design decision causes a construction problem or a cost overrun?
The answer should be immediate and unambiguous: us. Not "we'll figure it out together." Not "it depends on what caused it." If the answer is anything other than a clear acceptance of responsibility, what you have is not a true design-build arrangement — it's a contractor who has added a design service but kept the accountability gap in place.
A genuine design-build firm puts its name on both the design and the construction and accepts the consequences of both. That's what makes the model work. Without that accountability, the structural problem of the traditional model hasn't been solved — it's just been obscured.
